backlog reduction
From a 15,000-case backlog to a queue that is worked as it arrives.
Turnaround and backlog both down 3x, on the same team.
15,000 open cases, three kinds of case, one team.
The bank's LEA team carried a backlog of 15,000 cases. Complaints reach it in three states: fresh, reassign and response received. Each state needs different handling.
Every case meant the same manual loop. Read the request, search five internal systems for the facts, write the response, then update the bank's own records. New complaints arrived faster than that loop could clear them.
Analysts stopped gathering and started deciding.
CaseLEA took on the preparation. The evidence is already collected when an analyst opens a case, and the response is drafted with the reasoning behind it. The analyst reviews and approves. Cases the evidence cannot settle go to human review rather than getting a guess.
We built it inside the live operation, one edge case at a time. 76 resolution scenarios are now covered, and 637 improvements have shipped as the rules and the cases changed. That is why the backlog stayed down after the cleanup - most cleanups decay.
32k+ complaints closed, across all three case states.
The backlog is down 95%. Turnaround is 3x faster. 490k workflow runs later, the operation returns 3.4x what it costs.
Automation is the first step. Continuous execution and improvement is the real work.
